Success Story: Replatforming

From a stabilized Sitecore to a composable platform for 23 campuses.

Sengo first embedded with LCI Education to stabilize a complex Sitecore MVC platform and grow the development team to 7. On that foundation, we moved the group's 23 campus websites, in 9 countries, off Sitecore to a composable stack: Uniform for content, Coveo headless for search, and Next.js on Vercel.

Stabilize first, then move

Where they were: LCI Education's Sitecore environment had become hard to manage. Releases were unpredictable, dependencies were tangled, and the team was too small to keep up with both maintenance and new development. There was no formal Agile process, and business requirements were often lost on their way to the development team. CDN configuration, caching, monitoring and log aggregation all needed attention.

Where they needed to go: LCI runs 23 campus websites in 9 countries: Canada (Montréal and Vancouver), Spain, Australia, Morocco, Colombia (Bogotá), Costa Rica (San José), Mexico (Monterrey), Tunisia (Tunis) and Indonesia (Jakarta). They were built on Sitecore MVC, with Coveo for Sitecore powering search, and are used every day. Prospective students fill out admission forms, and advisors, alumni and employees sign in to their own spaces. Leaving Sitecore meant moving all of it, journeys included, to an architecture the team could evolve faster.

"Sengo stabilized and evolved a complex Sitecore environment. Their structured approach and understanding of technical challenges enabled us to initiate a major overhaul on solid foundations."

What we did together

Strategy

Agile adoption and team scaling

We introduced structured Agile practices, turned business needs into clear technical requirements and set predictable release cycles. Over the engagement, we grew the development team from a small group to 7 developers, hiring, onboarding and mentoring each one to keep quality and pace.

LCI Education

Platform stabilization and CI/CD

We stabilized the Sitecore environment end to end: CDN configuration, dependency management, caching, monitoring and log aggregation. We built CI/CD pipelines that gave the team confidence in every release and set up the platform overhaul that followed.

Uniform

Migration to a composable stack

We moved the 23 campus websites from Sitecore MVC to a composable architecture. Content is managed in Uniform, search runs on Coveo headless, and the sites are built with Next.js and deployed on Vercel. The migration covered the logins for advisors, alumni and employees and the admission forms for prospective students.

A team that delivers on its own, now on a composable platform.

LCI Education went from reactive firefighting to predictable, structured delivery. Agile practices took hold across the organization, the development team grew to seven, and the Sitecore platform was stabilized: CDN, caching, monitoring and CI/CD. That foundation made the move off Sitecore possible.

Today, LCI's 23 campus websites run on Uniform, Coveo headless, Next.js and Vercel, serving prospective students, advisors, alumni and employees around the world.
